The signs of a bad paint job sort into two groups. Workmanship problems show up right away, including roller marks, drips, uneven sheen, ragged cut lines, overspray, and the old color showing through. Material and preparation failures show up later as blistering, sticky brown streaks, cracking, chalking, and paint peeling off in sheets. The first group is cosmetic and a decent contractor will fix it. The second group usually means prep was skipped or the film went on too thin, and that often calls for redoing the work.
Each of these problems has a name and a known cause. Below is what to look for, what it is called, what went wrong, and how to test a finish instead of guessing.
Signs You Should Catch on the Final Walkthrough
Walk the space in daylight and again with the lights on. Raking light across a wall shows things that flat overhead light hides.

Problems That Show Up After the Crew Leaves
These are the expensive ones. Most trace back to surface preparation, film thickness, or painting in the wrong conditions.

Sherwin-Williams publishes causes for each of these. On alligatoring, the company points to applying too thick a paint film, so the surface dries first while the rest of the film takes longer. On surfactant leaching, it describes water-soluble ingredients concentrating on the surface when moisture reaches uncured latex, made worse by cool temperatures that slow curing.
That last one matters because the fix is counterintuitive. Sherwin-Williams warns against painting over surfactant leaching, since doing so traps the oily residue, makes it worse over time, and keeps the new paint from bonding. Wash it off instead, with soap and water indoors or a clean water flush outdoors before the stains harden.
Masonry has its own trap. Sherwin-Williams notes that stucco and mortar joints contain hydrated lime. If that high alkalinity is not addressed before painting, moisture triggers blistering, peeling, and burn-through staining.
Why Thin Paint Is the Defect You Cannot See
Here is the failure mode that never appears on any list of warning signs.
A coating can look flawless and still be under spec. Every product data sheet states a wet and dry film thickness, and the coverage rate follows from it. Spread the same gallon over more square feet than the sheet allows and you get a thinner film. It hides fine on day one. It just fails years early.
This is how a low bid quietly becomes a low-quality job. Nobody skips a coat where you can see it. They stretch the material, and the difference does not show until the finish starts chalking or losing adhesion long before the warranty period is up.
Two things protect you. Require the manufacturer and product name in the proposal rather than a phrase like premium commercial paint. Then ask how many gallons the job takes, and check that number against the coverage rate the manufacturer publishes. On a large commercial painting project, that arithmetic is the single most useful thing a building owner can do.
How to Test a Paint Job Instead of Guessing
For high-value work, you do not have to argue about opinions. There are standard tests, published by ASTM International, that produce a number.

The tape test is the practical one. ASTM D3359 is titled Standard Test Methods for Rating Adhesion by Tape Test, and it is used most often on metal. The method cuts a grid through the film, presses tape over that grid, then pulls the tape back off. A rating of 0 means the coating came away completely. A rating of 5 means none of it moved.
The blister scale is useful for records. ASTM D714 rates blister size from 10, meaning none, down through 8, which is the smallest blister easily visible without magnification. Frequency gets recorded separately as few, medium, medium dense, or dense. Photographs plus a rating carry far more weight in a warranty conversation than saying the wall looks bubbly.
What Causes Most Bad Paint Jobs
Four root causes sit behind nearly every defect above.
- Skipped or shortened surface preparation. Painting over dirt, chalk, gloss, or moisture guarantees adhesion failure. Prep should run 30 to 50 percent of the job.
- Film applied too thin or too thick. Too thin fails early. Too thick causes mud cracking and alligatoring because the surface skins over before the body dries.
- Wrong product for the surface. Bare masonry needs a block filler or masonry primer. Glossy trim needs deglossing or a bonding primer. Bare metal needs the right primer or it bleeds rust through the topcoat.
- Painting in the wrong conditions. Too cold, too humid, direct sun, or dew forming overnight all interfere with the film forming properly.
Notice what is missing from that list. Almost none of it is about brush skill. A crew with excellent hands and a rushed schedule still produces a job that looks great and fails in year three. An established painting company in Central Pennsylvania prices the prep and the film first, then the labor.
What to Do If the Work Is Already Done and Paid For
Move quickly and build a record.
- Photograph every defect with something in frame for scale, and note the date
- Write down where each problem is, using room numbers or elevations
- Pull out the proposal and the warranty language, and see what was promised
- Send the list to the contractor in writing rather than by phone, and ask for a schedule to correct it
- Ask which product was used and at what spread rate, then compare that to the data sheet
- Keep any remaining balance until the punch list closes
If the contractor will not respond, call the manufacturer. A representative will often inspect the failure and give an opinion on the cause, since they want to know whether their product or the application is at fault. For serious disputes on larger buildings, an independent coatings inspector can run the tests above and produce a report.
One caution on repainting. Covering a failure without fixing the cause repeats it. Peeling, blistering, and surfactant leaching all come back through a fresh coat.
Final Thoughts
Judge a paint job in two passes. Walk it on day one for workmanship, and hold back payment until roller marks, drips, sheen variation, and cut lines are corrected. Then watch it over the first month for blistering, cracking, and streaking, which are the signals that preparation or film thickness was cut.
The defects that cost real money are invisible on the day the crew leaves. That is why the product name, the gallons used, and the written prep scope matter more than how the wall looks on the walkthrough.
